Cognitive Agentics is led by Kris Frost, whose career spans more than 26 years delivering business systems, integrations, support experiences, and customer-facing applications, including work in Fortune 100 environments. Much of that experience spans the Microsoft technology ecosystem, but the enduring skill is choosing and connecting the right technology for the operation.

We saw teams buried in spreadsheets, customers waiting on hold for answers that already existed in a document somewhere, and managers making decisions without the data they needed — because pulling reports took too long. We know these problems because we've solved them at scale.

Kris has spent more than 26 years taking on the technology problems that resist easy answers. He founded Cognitive Agentics to give organizations direct access to that depth: the person discovering the problem also architects the solution, writes critical parts of it, and stays accountable through production delivery.

Today he builds custom agentic applications with Microsoft Agent Framework, integrates production solutions with Azure AI Foundry, develops MCP-powered tools and custom VS Code extensions, and creates retrieval and analytical workflows over complex business knowledge. That work rests on an unusually broad foundation in cloud diagnostics, software architecture, distributed business systems, networking, identity, data, and low-level troubleshooting.

His career includes two chapters at Microsoft: an earlier progression through Windows networking, Premier Support, and DNS technical leadership, and a later chapter architecting AI and diagnostic solutions for enterprise support and operations. Between those chapters, he spent years delivering custom platforms across healthcare, fuel distribution, banking, manufacturing, and transportation.

The common thread is not a particular platform. It is the ability to enter a complex environment, understand how the technical and operational pieces interact, find the real constraint, and build something that produces a durable business result.

Kris's Microsoft experience spans Premier customer engineering, Windows networking and DNS, Azure service diagnostics, AI platform architecture, and agent-based systems for large support and operations environments.

Cognitive Agentics is independently owned and operated. It does not represent Microsoft; clients engage the firm for Kris's experience, judgment, and direct delivery.

AI systems operating at enterprise scale

In his more recent Microsoft work, Kris architected a multi-agent orchestration layer supporting more than 250,000 conversations per month and built an AI simulation platform used by more than 10,000 people for realistic sales and support training. Additional systems analyze transcripts, ground answers in support knowledge, and help investigators generate accurate KQL from unfamiliar data schemas.

Applied value: AI designed around scale, evaluation, evidence, controls, and measurable outcomes.

Cloud diagnostics that prevent support cases

Designed and built AppLens detectors for Azure services that surface in the Azure Portal's Diagnose and solve problems experience. The detectors turn platform telemetry and known failure patterns into guided diagnosis for customers and support engineers, delivering up to $18 million per year in support-case deflection.

Deep diagnosis under real operational pressure

During his earlier Microsoft Premier Support and DNS leadership work, Kris solved mission-critical infrastructure failures in global trading, semiconductor, pharmaceutical, and other Fortune 500 environments. The investigations reached below surface symptoms into DNS, WINS, Kerberos, SAMR, packet traces, memory dumps, and live debugging, sometimes requiring C++ and assembly-level analysis to isolate the actual fault.

Applied value: disciplined troubleshooting that reaches root causes instead of masking symptoms.

Diagnostic tools created when existing tools fell short

Wrote the Kerberos parser for Microsoft Network Monitor and handed it to the Kerberos development team, then created focused utilities for orphaned SAMR pipe failures, WINS health, name resolution, and network connectivity. These were not portfolio exercises; they resolved recurring production failures, gave engineers better evidence, and helped prevent expensive outages.

Applied value: when the standard tool cannot answer the question, build the tool that can.

Long-lived software across demanding industries

Architected and delivered systems for real-time hospital RFID tracking, GPS and telematics-based fuel delivery, dispatch and scheduling, banking CRM, manufacturing and payroll integration, secure file transfer, field operations, and motorsports simulation. Several became core operational platforms supported and extended for years.

Applied value: software shaped around physical operations, user roles, exceptions, and uptime.

Architecture across technology generations

Built N-tier and service-oriented systems with ASP.NET, WCF, WPF, SQL, and rich-client technologies, then led their evolution toward cloud-hosted, multi-tenant web platforms, APIs, claims-based identity, dependency injection, and modern .NET. That history creates a practical understanding of legacy constraints as well as modern architecture.
